When should a business build custom software?

Custom software is the right call less often than it feels like it should be — and the right call more often than off-the-shelf vendors will admit. Here's how to tell which side you're on.

Custom software is a real commitment — of time, budget and ongoing maintenance. It's worth being honest about when it's actually the right call, and when it isn't.

Signs an off-the-shelf tool is still the right answer

  • The process you're trying to support is common across most businesses your size (basic accounting, standard project management, generic scheduling)
  • You haven't yet tried configuring an existing tool to fit your workflow
  • The volume or complexity of the process doesn't yet justify a dedicated system

If any of these are true, it's usually worth exhausting the off-the-shelf option first.

Signs custom software is worth considering

  • You're stitching together multiple tools with manual work in between. Spreadsheets, copy-pasting between systems, and manual double-entry are signs the process has outgrown generic tools.
  • Your process is a genuine part of your competitive advantage. If how you do something is specific to your business and matters to your customers, forcing it into a generic tool usually means dulling that advantage.
  • You're paying for features you don't use to get the one feature you need, and the mismatch is costing your team time every week.
  • The manual workaround is starting to create errors that affect customers or revenue.

It doesn't have to be all-or-nothing

Custom software doesn't mean replacing every tool you use. Often the right scope is a smaller system — an internal tool, a customer portal, or an integration layer — that connects your existing tools and removes the specific manual step that's costing you the most.
